How my liberating insight became a new ruling coalition

On the previous episodes of Fractal Coalitions Theory…

  • I laid out some groundwork about how Conversations Are Alive: they exhibit cybernetic/homeostatic properties, maintaining their nature even in the face of attempts to change them—including by their participants. And they have a variety of kinds of unconscious life, that can be hijacky or vibey or dull/numb or thrashy/conflicty.
  • I shared an insight about how Coalitions Between are made by Coalitions Within: that when we make agreements (including simply “to have a particular kind of conversation”) often those agreements are not made fully with the assent of all parts of us, and that the agreement (seen as a living agent) then exerts its will to keep the part of us that made the agreement in power, so it can stay in force. And this is part of the mechanism by which conversations maintain themselves.

In the second post, I tell the story of a group of people attempting to create a kind of all-welcoming evolving meta-coalition, but which was systematically unable to welcome certain perspectives, and instead seemed to incentivize me to repress those. In this post I’m going to talk about what happened when I noticed this was happening, and how that played out over the following years.

(This post may not make much sense without the previous one; the first one is less critical.)

My two warring coalitions find a new allegiance

Up until my “Non-Naive Trust Dance” insight in 2020, I had oscillated between two broad coalitions:

  1. One of these called itself “collaborative” because it was the one that knew how to participate in this collective flow that we were aiming for, which we referred to as “collaborative mindset” or “collaborative culture”. (More on the flavour of this in Wtf is the Synergic Mode?)
  2. The other was more amorphous, but represented my critiques or distrusts or judgments of our particular approach to all of that—sometimes those critiques came from a specifically-rationalist perspective, later they came from BioEmotive or Coherence therapy, and other times they were personal or represented someone else’s experience that it seemed to me had been left out.  In any case, they were things that I didn’t know how to include in what was otherwise my best way-of-seeing-and-being—and the group mind didn’t either.

This structure maps loosely onto what The Guru Papers calls “goodself” and “badself”.  This is ironic because part of the whole aim of the culture was be post-dualistic, not talking in terms of good or bad, but it turns out that if you try to get rid of certain ideas on a conceptual level, you don’t necessarily get rid of the underlying dynamics of social power and perspective.

(Of course, there were other moments when if you asked why I was doing what I was doing, the answer would have been orthogonal to this: eg “I’m trying to win this ultimate frisbee game” or “I’m figuring out whether today is a good day to get groceries” or “I’m trying to grow my business”.  Although sometimes even in such cases there would have been some sense of “and I’m doing this collaboratively (or not)”.)

And in spring of 2020 I realized that I was going kind of crazy oscillating between these two views, and desperately prayed for some sort of way to hold them both at the same time.  And, after a few months of grappling with my confusion, I was graced with an insight that I’ve come to refer to as my “NNTD insight” (NNTD stands for “non-naive trust dance”).

Coalitions Between are made by Coalitions Within

I would like to give a caveat that this whole essay is more reified and more confident in what it says than I would like it to be.  I am currently finding that I need to write it that way in order to be able to write it at all, and it longs to be written. I should probably write this on all my posts but shh.

I observed to my friend Conor that for a given conversation you can ask:

what forces are running this conversation?

In other words, you can treat the conversation as having a mind of its own, or a life of its own (cf Michael Levin; these are essentially the same thing). It has some homeostatic properties—attempting to make it do a different thing may be met with resistance—sometimes even if all of the participants in the conversation would prefer it!

From here, you can ask:

if the conversation has a mind of its own, what is that mind’s relationship with the minds of the individuals who make up the conversation?

(Note that “conversation” here spans everything from “a few people talking for a few minutes” up to Public Discourse At Large.  A marriage or friendship can also be seen as an extended conversation.)

This lens provides a helpful frame for talking straightforwardly about the ecstatically satisfying experiences of group flow that I had as part of an experimental culture incubator in my 20s, and why I came to view those experiences as somewhat confused and misleading and even somewhat harmful—while simultaneously, I don’t regret doing it, and I maintain that they were meaningful and real! (And re “harmful”—we talked at the time about it being an extreme sport, so that’s not an issue in the way it would be if it were advertising itself as safe.)

My previous post, Conversations are Alive, began its life as a short intro to this post, but it got so long that it needed to be its own post.  It describes many kinds of ways that something can be in charge of a conversation that’s not any one individual in it, but an emergent dynamic.  What begins as bottom-up emergence becomes top-down control, which we may feel delight to surrender to the flow of, or we may feel jerked around and coerced by.  Even oppressive silences aren’t mere deadness but an active force.  And sometimes multiple conversational creatures are fighting for dominance of the frame of the conversation.

These are all descriptions of what happens when the mind of the conversation doesn’t know how to be self-aware (we-aware?) and to directly negotiate with its participants.  But what about when it does?

Ecstatic intelligent flow via collective consciousness

When I look at the kinds of conversations we were working to co-create in the culture incubator I lived in in my 20s, they were characterized by a deliberate intention to have a strong sense of collective mind, but to have it be a mind that is awake (not on autopilot) and that is actively dialoguing with the participants of the group such that they are knowingly choosing to surrender to it, to open to it, etc.  And sometimes, we would have an experience of succeeding at this, which (as I mentioned above) was ecstatic.

The satisfaction of surrendering to a larger intelligence which includes you and accounts for you and incorporates what you care about is hard to overstate.  And where you’re not just taking someone’s word for it that it’s accounting for your cares—you can tell that it does! You can feel it in real-time!  It is incredibly compelling and life-changing for many people.  It gives an immediate taste of a possibility for how people can relate and decisions can get made, that is obviously in some key way more sane than what is usually going on.  Imagine the flow of when you get into a really good jam with someone on an intellectual topic you both care about…  except it’s incorporating many different levels of abstraction of what’s going on in different peoples’ lives, and is capable of navigating tricky territory of interpersonal feedback and differences of values.

It’s awesome.  People feel more alive and sometimes their faces even become dramatically more attractive.  Shame falls away.  Judgment gives way to curiosity.  Things get talked about that had felt unspeakable.  Apparently incompatible viewpoints appear as part of a larger whole.  The nature of humans as learners and the cosmos as an upward spiral become apparent and obvious. These experiences have been the inspiration for many hundreds of hours I’ve since spent researching and experimenting with collaborative culture, trust, and the evolution of consciousness.

Everything I’ve said above is true, good, and beautiful.  It’s real.  It happened to me, countless times, and continues to happen to and for others, and I yearn for more of it in my life. It continues to feel like a huge pointer towards what humanity needs in order to handle its current constellation of crises.

So what’s the thing that I said at the top seems to me to be confusing, misleading, and even harmful?

Conversations are Alive

Have you ever noticed a conversation having a life of its own?  How did it feel?

My experience, and I would guess this is true for you too, is that:

  • sometimes it feels really good: you get into deep flow about about a topic you’re really interested, with someone whose company you enjoy and trust (whether a new or old friend), and you have a blast making sense of life’s questions or just shooting the shit, and you talk for hours and emerge feeling utterly satisfied and rejuvenated.  and even if it’s 4am, you’re like “so worth it.”  🤩❤️‍🔥🤯
  • sometimes it feels really bad: you get hijacked into a philosophical or political debate that goes nowhere and you don’t even particularly care about the outcome you’d get if it DID go somewhere, and you talk for hours and then later go “what the hell was that?” as if you’re stumbling dazed out of the scientology building with weird dot marks on your hands…  and even if you didn’t have anything else in particular you intended to do that day you find yourself thinking “there are 100 things I would rather have done than that” 😠👀😫
  • …and sometimes…
    • it’s somewhere in between, or a mix of both—like a lover you feel good with when you’re together, but when you’re talking to your friends you feel a sense of doom around the whole thing…
    • the conversation is a bit more dead
    • there’s definitely a lot of energy, but it’s not even entirely clear what’s going on

Conversations: top-down and bottom-up

This lens—”conversations are alive”—is going to lay some groundwork for talking in a fresh (and I think more sane) way about a wide range of puzzles, from religious conversions to everyday broken promises, from “the integral we-space” to AI alignment.  Because in a sense, “conversation” can span everything from “a few people talking for a few minutes” up to Public Discourse At Large.  A marriage or friendship or company can also be seen as an extended conversation. And the word “conversation” seems to me to be a good way to talk about these dynamics without reifying the relationship or group of people as having a fixed membrane or clear duration or commitment.

I’m sort of talking about emergence, but “emergence” emphasizes the bottom-up aspect of self-organization, and what I’m interested in here is the interplay between top-down and bottom-up dynamics: larger / higher-order patterns emerge, which put new constraints on their constituents (and cause some constituents to enter/exit), which changes the larger form, and so on.  There’s a dance here, and different ways the dance can play out.  How shall we dance?

What I mean by conversations being alive is essentially that they have their own wants/goals that are not a simple function of the wants/goals of their participants—not a sum, not a union or intersection.  And in particular, those goals tend to include some self-preserving instinct, which keeps a given conversations being the way that it is, even when someone—not just someone on the outside, but the very participants in the conversation—might want something different to happen.

My ideas here are flavoured very much by cybernetics—the study of how systems steer.  I’ve recently been reading The Unaccountability Machine by Dan Davies, a summary and extension of Stafford Beer’s work. Beer is famous for the phrase “the purpose of a system is what it does” (aka “POSIWID”) which is easy to misunderstand as attributing malice to people who are part of a system that does evil—but that misunderstanding comes from interpreting this cybernetics principle through a non-cybernetics lens.  The very insight is that a system can have purposes that none of its participants share, and that the participants may themselves disagree with! But the structure of the system somehow means their actions further those purposes anyway.

What makes a system complex (and not merely complicated) is that you can’t model its behavior fully just by looking at the component parts and how they’re arranged—you have to look at its overall behavior as a kind of black box.

Reality distortion: “I can tell, but you can’t”

5th in the “I can tell for myself” sequence. Previous post: The primacy of knowing-for-oneself

This is a short post that introduces the second half of the sequence. The first half focused on what it means to have a sense of being able to tell something for yourself (direct-knowing or “gnosis”) as contrasted with taking someone’s word for it, and how people get out of touch with their own knowing, in many little moments as children and structurally as a society. The remainder of the sequence investigates interactions between people, tensions that arise depending on how well each person is tracking their sense of being able to tell for themselves, and possibilities for collective direct-knowing: “we can tell for ourself”.

So. Sometimes one person can tell for themselves, while another is taking others’ word for it. There are a few ways that can go. Sometimes the asymmetries are simple, functional and productive; well, relatively—there are a few caveats. These simple functional asymmetries are what this post is about—companies being one example.

Lopsided conversations

When there’s a conversation between one person who is consistently checking everything that’s being said with whether it accords with their experience, and another who isn’t, the conversation can easily become lopsided, with the person who is grounded in their own self-trust ending up with a position of authority. That’s not the only place that social authority comes from (institutional power, or pure charisma spouting bullshit, work just fine for that) but I would say that it produces a kind of authority that holds up under quite a bit of inspection, which naturally engenders a kind of sustained trust from others.

When this is the case, the person who is uncompromisingly checking everything with their own experience ends up exerting kind of a large gravitational force on the conversation, and people let them do this in part because they don’t know how to access their own full weight, and in part because the other person does seem to be speaking with a kind of grounded honesty.

And so this authority may override what others say since the others don’t trust their own “I can tell for myself” sense, so they speak in a kind of flimsy floaty way (not to say it might not sound confident, just that its source of confidence is not in the room). Simultaneously, the authority may not be bothered by people attempting to put out ideas, because they’re grounded in what they know rather than subject to some ideology that they need to uphold in order to maintain their legitimacy. And in technical domains where there’s a clearer sense that we can converge on the right answer, there can be lively debate and the authority will recognize “oh wait, you’re right, my bad”. In general, conversations in tend to have an easier time having everybody involved having at least some sense of “I can tell for myself”.

My guess is that a lot of (relatively) healthy companies have a bit of this going on, and it’s not ideal but it’s legit better than a company where everybody is bullshitting, like I described in the oppressive cultures post. And there are definitely attractors, but there’s no clear binary distinction between any of the dynamics I describe anywhere in this sequence. Many situations could be analyzed through the lens of different kinds of dynamics, and multiple elements might be present or relevant at the same time.

The stability & simplicity of asymmetry & hierarchy

It’s been observed by many people over the years that while consensus has various kinds of appeal, it is often much less efficient and effective than having someone who is in charge for some scope of project or whatever, and can decisively choose what’s going to happen. There is a deeper level of complexity possible, of collective consciousness or co-what-now’ing, where everybody is fluidly organizing and integrating and differentiating and so on—the fully meta-rational workplace—but that’s hard and even the forefront of development of our species can only kinda do it sometimes. So it’s often more workable to just have one person call the shots—at least at a given level; maybe someone else calls the shots within their subproject, etc.

Open letter: Convening an Ontario meta-protocol jam

I wrote this addressed to a learning community of a few dozen people, based in Ontario, that evolved from the scene I used to be part of there before I left in late 2020. I’m about to visit for the first time in nearly 2 years, and I wanted to articulate how I’m understanding the purpose & nature of my visit. It’s also aimed to be a more general articulation of the kind of work I’m aiming to do over the coming years.

This writing is probably the densest, most complete distillation of my understandings that I’ve produced—so far! Each paragraph could easily be its own blog post, and some already are. My editing process also pruned 1700 words worth of tangents that were juicy but non-central to the point I’m seeking to make here, and there are many other tangents I didn’t even start down this week while writing this. Every answer births many new questions. See also How we get there, which begins with the same few paragraphs, then diverges into being a manual for doing this process.


Convening an Ontario meta-protocol jam

To “jam” is to improvise without extensive preparation or predefined arrangements.
“Convening” means coming together, and Ontario is of course that region near the Great Lakes.
As for the “meta-protocol”…

It seems to me…

It seems to me that: consistent domain-general group flow is possible and achievable in our lifetimes. Such flow is ecstatic and also brilliant & wise. Getting to domain-general group flow momentarily is surprisingly straightforward given the right context-setting, but it seems to me that it usually involves a bit of compartmentalization and is thus unsustainable. It can be a beautiful and inspiring taste though. (By “domain-general” I mean group flow that isn’t just oriented towards a single goal (such as what a sports team has) but rather an experience of flow amongst the group members no matter what aspects of their lives or the world they turn their attention to.)

It seems to me that: profound non-naive trust is required for consistent domain-general group flow. This is partially self-trust and partially interpersonal trust.

It seems to me that: in order to achieve profound non-naive trust, people need to reconcile all relevant experiences of betrayal or interpersonal fuckery they’ve had in their life. This is a kind of relational due diligence, and it’s not optional. It’s literally the thing that non-naive trust is made out of. That is, in order for a group to trust each other deeply, they need to know that the members of that group aren’t going to betray each other in ways they’ve seen people betray each other before (or been betrayed before). Much of this is just on the level of trusting that we can interact with people without losing touch with what we know. So we either need to find a way to trust that the person in front of us won’t do something that has disturbed us before, or that we ourselves aren’t vulnerable to it like we were before, which involves building self-trust. It takes more than just time & experience to build trust—people need to feel on an embodied level why things go the way they’ve gone, and see a viable way for them to go differently.

It seems to me that: people attempt to do this naturally, whenever they’re relating, but understanding what’s going on and how to make it go smoothly can dramatically increase the chances of building trust rather than recapitulating dysfunctional dynamics by trying to escape them.

NNTD pith instructions exploration

I keep mentioning this “Non-Naive Trust Dance” framework I’ve discovered/invented but I haven’t yet published a proper introduction to it (despite many half-finished drafts)—update: here’s one! A friend of mine recently wrote in a group chat:

Would/could you write pith instructions for NNTD? I’m curious but haven’t dived in, and would be more likely to if I could get a more concentrated sense of the flavor of it.

For those not familiar with the term “pith instructions”, it refers to condensed, direct, pithy core instructions, often for a meditation practice. Before I had the chance to reply, another friend linked my yearly review blog post 2020: Free to Dance, and the first friend replied:

Yeah that’s helpful! It definitely gets at the problem statement. I still feel like I’m missing something about what actually goes into doing NNTD.

It can be hard to give quick general instructions for various reasons, but fortunately I already had a tweet that I wrote in response to a prompt from my friend Romeo:

Challenge: make an elevator pitch for your current theory of healthy human relationships.

Hard mode: don’t reference existing popular theories or merely reword one of them.

Here, with some tiny edits, is the elevator pitch I came up with for the NNTD (which is definitely a theory of healthy human relationships!)

  • respect that there are ways in which you can’t trust each other
    • and gently inquire into why that is
    • not trying to change behavior directly
  • trusting that new more workable behavior will emerge
    • when you can see why it makes sense to be doing what you’re doing
    • and see its impacts on others

I shared that in the group chat and offered to elaborate on anything listed in [[core principles of the [[NNTD]]]] and a discussion ensued between me and my friend. And so we hereby continue a trend of blog posts composed of lightly edited conversations, although this one is more theory than practice.

Friend: Ooh, this elevator pitch is really good! Interesting that there’s a meta-trust element too, in the process itself. I needed something like that, as opposed to the core principles page, which feels too big/complicated/rabbit-holey. It’s just very instantly practical.

Lecturing & Learning: Emotional Coherence Case Study

This post is adapted from notes to myself plus a bit of context I added for some friends I shared the notes with. It’s a cool example of how gradually making an unconscious pattern more conscious can lead to transformational insight, and the specific pattern also seems like one that’s likely to resonate for a lot of other people with similar experiences to mine. I’m willing to bet that other people who’ve interacted with me a lot directly are familiar with this pattern as it shows up in me—and I’d be interested to hear about that!

For the last week or so, my partner Sarah and I have been doing a lot of active noticing a particular tone I sometimes have, which Sarah hates, and she described it as being lectured. It took many months of work on both our parts for her to be able to articulate the feeling so clearly as “lectured” and for me to be able to acknowledge that there’s something there even though I wasn’t sure what or why. While I could tell it didn’t work (because it made Sarah defensive) I didn’t initially have any intrinsic motivation to speak any differently. More on that work and on motivation to change, below.

Anyway, since we’ve gotten a better handle on that, I’ve gotten a lot better at noticing when I’m doing the Lecturing thing, often via Sarah making a 🤨 face at me, but sometimes from my own stance or tone. As I’ve been integrating that unconscious drive, I’ve started often interrupting myself midsentence, something like “So you see, it’s really important… (S: 🤨) …that I lecture you about this. You need a lecture.”

And speaking that explicitly defuses a lot of the tension, which has already been great. Yesterday some additional integration happened, via gentle prompting from Sarah. She was saying something and I was suddenly experiencing an immense urge. I had enough mental space to hold that urge, and I strained to speak: “It. Is. So. Hard. For. Me. To. Not. Lecture. You. Right now.” I started to try to convey something about my experience of that to her, and she very gently and groundedly suggested “is there something you might want to do for yourself, first?”

I tuned into that part of me and it voiced internally “why are you so fucking stupid?!?

Laughter and Dominance: 5-year reflection on againstness training

It’s now been five years since I first attended a CFAR workshop. I wrote a 3-year retrospective 2 years ago. Today I want to reflect on one specific aspect of the workshop: the Againstness Training.

In addition to the 5 year mark, this is also timely because I just heard from the instructor, Val, that after lots of evolution in how it was taught, this class has finally been fully replaced, by one called Presence.

The Againstness Training was an activity designed to practice the skill of de-escalating your internal stress systems, in the face of something scary you’re attempting to do.

I had a friend record a video of my training exercise, which has proven to be a very fruitful decision, as I’ve been able to reflect on that video as part of getting more context for where I am now. Dispel your justification-monkey with a “HWA!”

Justification—ie a normative explanation, as opposed to a causal one—is sometimes necessary. But, for many of us, it’s necessary much less often than we feel it is.

The reason we justify more often than we need to is that we live in fear of judgment, from years having to explain to authorities (parents, teachers, bosses, cops (for some people)) why things went differently than they “should have”. This skill is necessary to avoid punishment from those authorities.

We often offer justifications before they’re even asked for: “Wait I can explain—”

With friends, though, or in a healthy romantic partnership, or with people that we have a solid working relationship with, it is quite apparent that this flinch towards justification is actually in the way of being able to effectively work together. It is:

  • unhelpful for actually understanding what happened (since it’s a form of motivated cognition)
  • an obstacle to feeling safe with each other
  • a costly waste of time & attention

And yet we keep feeling the urge to justify. So what to do instead? How to re-route that habit in a way that builds trust within the relationships where justification isn’t required? How to indicate to our conversational partners that we aren’t demanding that they justify?

Understanding understanding

How do you know that you’ve been understood?

This question is one I think about a fair bit, and part of what motivated me to write the jamming/honing blog post.

If I’m saying something something really simple and hard to misunderstand, all I basically need to know is that the message was received and the listener isn’t confused. for example “Hey Carla, I left the envelope outside your room.” If Carla says “OK” then I can be pretty sure she’s understood. (Unless of course she misheard me saying something else reasonable.) A slight modification of this would be a situation where the information is straightforward but detailed—and the details matter. In these situations, often the entire message is recited verbatim. A classic example would be when a number is spoken over the phone, and the listener echoes each set of 3-4 digits.

Gauging understanding via re-generating

But when communicating something more complicated or nuanced, it’s usually not enough for the speaker to just get a “K” in response. If I’m trying to convey a model to you, one common way for us to verify that you’ve understood the model is for you to say something that you would be unlikely to be able to say if you hadn’t. This could take the form of explaining the model in a new way: “ahh, so it’s kind of like Xing except you Y instead of Z” or it could involve generating an example of something the model applies to.

I think we do this intuitively. Responding to an explanation with “K” potentially implies a lack of having engaged with the details. More like “You’ve said some things and I’m not arguing with them.”

On the International Space Station, the American astronauts would speak to the Russian cosmonauts in Russian, and the Russians would reply back in English (source). The principle is that it’s much easier to tell if someone has your language confused than it is to tell if you’ve correctly interpreted something in a foreign language.
