What do you want? Great, go get it. Tomorrow, maybe.
This is better advice for some things than others. To use a trivial example, say you’re part of a business that involves selling directly to clients. And your goal is to grow sales by X% this year. Well, you can’t reach out and directly move the dial on how much product the company has sold. What you can do is make more sales calls. Just remember: what ultimately matters isn’t the number of calls but the annual sales.
The 4 Disciplines of Execution (great pdf summary here) calls this distinction “lead measures” vs “lag measures”. Lead measures are the ones that you can influence directly, in the short term. They tend to be relatively “instrumental“—not things you want intrinsically, so much as things you want because they help you get things you do want intrinstically. The lead measures that you choose for a given situation represent a belief you have about the best way to influence the lag measure. For the most part, you’d happily choose a different lead measure if you thought that’s what could get you closer to the goal.
Briefly, some examples that follow this pattern:
There are a lot of interfaces that irk me, not because they’re poorly designed in general, but because they don’t interface well with my brain. In particular, they don’t interface well with the speed of brains. The best interfaces become extensions of your body. You gain the same direct control over them that you have over your fingertips, your eyes, your tongue in forming words.
This essay comes in two parts: (1) why this is an issue and (2) advice on how to make the best of what we’ve got.
One thing that characterizes your control over your body is that it (usually) has very, very good feedback. Probably a bunch of kinds you don’t even realize exists. Consider that your muscles don’t actually know anything about location, but simply exerting a pulling force. If all of the information you had were your senses of sight and touch-against-skin, and the ability to control those pulling forces, it would be really hard to control your body. But fortunately, you also have proprioception, the sense that lets you know where your body is, even if your eyes are shut and nothing is touching. For example, close your eyes and try to bring your finger to about 2cm (an inch) from your nose. It’s trivially easy.
One more example that I love and then I’ll move on. Compensatory eye movements. Focus your gaze at something at least two feet away, then bobble your head around. Tried it? Your brain has sophisticated systems (approximating calculus that most engineering students would struggle with) that move your eyes exactly opposite to your head, so that whatever you’re looking at remains in the center of your gaze and really quite incredibly stable even while you flail your head. This blew my mind when I first realized it.
The result of all of these control systems is that our bodies kind of just do what we tell them to. As I type this, I don’t have to be constantly monitoring whether my arms are exerting enough force to stay levitated above my keyboard. I just will them to be there. It’s beyond easy―it’s effortless.
Now, try willing your phone to call your friend. You’re allowed to communicate your will using your voice, your hands, whatever. Why does it take so many steps, or so much waiting?
Then I wake up. I’m in a… a bar? a café? Hmm. Yeah, I seem to have fallen asleep curled up in the corner of this café. I’m thirsty. I go to the counter and order a drink.
“What do you want?” asks the woman at the counter.
I stare at her blankly for what seems like a long time. What do I..? …what do I want? This is a tough question. Even if I came up with an answer, how could I know that it was truly what I wanted? The human mind, I know, is good at answering the wrong question. Maybe whenever I think I’ve figured out the answer to “What do I want?” I’m actually answering “What feels good to think about right now?” Or something.
“Tea? Or coffee? We have a nice medium roast…”
Ah! Yes. What do I want to drink?
“Uhh, black tea, I guess?” Might help me stay alert.
I’m pretty sure that the question I’ve answered is more like “what feels like a good idea?” than “what do I want?” but that seems okay. This drink decision isn’t super important.
I see my friend walking by, and go over to say hi.
“Nima!”
“Oh, hey!”
“It’s super cool that you’re here in my dream with me,” I blurt out.
He gives me a weird look.
Wait, what? “In my dream”? But then I realize that whatever part of me said that is right. I just woke up a few minutes ago, but I’m still dreaming.
Then I wake up.
This time I’m in a bed—that makes a bit more sense. Okay, bed. Wait, whose bed? The bed feels familiar and yet it’s clearly in some sense not my bed. I hear Sam’s voice in an adjacent room… oh yeah, I slept over here last night.
She hears me getting up, and calls from the kitchen, “Do you want tea?”
This image from some goal factoring I did 2 years ago basically sums it up. It’s worth noting that this was originally part of a much larger graph, with hundreds of nodes and edges, and I just clicked on the action node “write blog posts” and exported all nodes that it had an arrow to. Also: despite the hundreds of nodes, this goal factoring chart wasn’t at all complete—for instance, it seems from the post that “have a successful blog” is a terminal goal of mine, i.e. something that I just want, no matter what. This is… not quite true :P. Also there are definitely reasons I want to become smarter beyond seeming smart. That’s not even the main reason.
Anyway, I figure (in part because I need to write more words for my blog post writing month (this post was written in November)) that it’s worth elaborating on various pieces of this.

I’ve known for years that I’m not very fond of the thing commonly referred to as “teasing”, or more technically “casual interpersonal antagonism”. I made that term up. But there’s something helpful in thinking that there could be technical terms for stuff like this. Another technical term is “friendly countersignaling“. It seemed people were trying to justify saying mean things by saying “well I didn’t really mean it” but it seemed that often they did mean it.
I realized this way back when I had my first break-up at age 16. My partner at the time really liked a certain kind of teasing that I found very aversive (for example, saying “you’re weird” in a way that made it sound like this was a bad thing) and this was one part of what made things tense enough to prompt a breakup (although maybe it just exacerbated existing tension?). I don’t blame her: at the start of our relationship, a year or so prior, I’d actually been quite teasy myself, but I think that that teasing (which was fairly flirty I guess) itself came out of a lot of insecurity and fear that I had had at the time. Like I was trying hard to pretend I didn’t like her because I was afraid she mightn’t like me. Whereas once we’d been dating for awhile that didn’t really make sense, on my end.
Anyway, enough about Malcolm’s early love-life. The point is that I had an aversion to teasing, not just abstractly but from a specific instance of it being problematic. I even had a model of myself as someone who didn’t like teasing, and I warned some later romantic partners about it going into the relationship. But I didn’t really think much more about why I didn’t like teasing: it just seemed like the natural state of affairs.
Until this summer.
This post is kind of from two years ago. I got thinking about it again last night when I was reading Wait But Why’s The Cook and the Chef, an article describing how Elon Musk does what he does, which is a lot. The author, Tim Urban, is using an analogy of chefs as those who actually do something original and cooks who just follow recipes. He remarks that most people think that most people are chefs and then some chefs are just better than others… but that a better model is that most people are cooks (some better than others) and then the main difference between most people and Elon Musk isn’t quantitative (“he’s smarter”) but rather qualitative (“he does things differently”).
It’s like a bunch of typewriters looking at a computer and saying, “Man, that is one talented typewriter.”
Imagine a laptop.
What can you use it for?
That laptop can be used as a paperweight.
It is, in fact, better than some objects (such as a pen) at being a paperweight.
But that’s probably a waste of the laptop.
What else can you use it for?
It can also be used as a nightlight.
It has quite a lot of comparative advantage at being a nightlight—most objects don’t emit light, so a laptop works pretty well there.
However, it’s still a huge waste.
And, if you’re a human, not a computer, it feels terrible to be wasted: to not be used for your full range of capabilities.

I was a huge ZenHabits fan back in high school when he was more habits and less zen. I don’t really follow it these days, but I just happened upon this recent post and found it resonated a lot.
Something I forget a lot, and have to remind myself about a lot: I’m not on my way somewhere.
This moment isn’t just a stepping stone to get to another place. It’s the destination. I’m already here.
I’m not on my way to a more important moment. This current moment is the most important moment.
I’m familiar with the experience of wanting time to move faster because some future event seems better than the present… and I’ve been trying for awhile to figure out how much sense that actually makes.
Why might you want time to move faster?
I mean, the short answer is that the future seems better than the present. This seems to apply really broadly: students who dislike school find themselves wishing they could just fast-forward a few years. On the other end of the spectrum, someone being tortured would also like to fast-forward out of the experience. (This post is aimed towards the boredom thing, not the torture thing.)
But you can’t fast-forward. Especially not in acute situations where you’re already in them. Outside of that, well, you can distract yourself, or even intoxicate yourself, such that you don’t really notice what’s going on as time passes. You can even simply sleep longer—the classic technique known as “make Santa come sooner”.
But if I’m sitting in a boring meeting or meal, I basically can’t fast-forward. And yet I want to. Why?
In particular, why is it associated with such discomfort?
John Shotter, in More than cool reason: ‘Withness-thinking’ or ‘systemic thinking’ and ‘thinking about systems’, writes about the difference between “aboutness” and “withness” thinking. The former tries to look at the world objectively: to place oneself outside of what’s being looked at. The latter includes the self and its relationship to the whole in the sense-making.
He describes how with complex situations, which includes many social ones, we need to use withness thinking, because we don’t just need to learn new things but we need to become something new. In these situations, we’re changing not just what we think about but “what we think with”… how we relate to our situation.
Hence these kinds of changes cannot be produced by following intellectually devised plans, procedures, or protocols; they cannot be done, intentionally, by people taking deliberate actions—this is because the coordinated execution of planned actions depends upon all concerned already sharing the set of existing concepts relevant to the formulation of the plan, thus all new plans depend on old concepts – the process results in the “continual rediscovery of sameness.”
This is something that makes a lot of sense to me, in many ways. I’ve written before about the idea that some things have to be learned by abstracting from experiences, rather than by being told something or otherwise following a series of steps.
It’s also something I find kind of scary. I found it scary two years ago—I know this because I wrote so in the margins of the article when I first read it then.
Tonight I realized why.

Shoal, n. an area of shallow water, especially as a navigational hazard.
There are lots of questions that it’s helpful to know the answer to. One of these is “What do I want?” But this is a hard question to answer… which means despite its theoretical value, it’s not particularly practical. A question being worth answering doesn’t make it a good question. If it’s a hard question to answer, then asking it might be fruitless and frustrating. So one generally effective tip is to consider what other questions you could ask that will be more tractable than a hard question but yield similar insights.
In the case of “what do I want?” which is often a scary question, one great alternative is “what do I know I don’t want?” In particular, in a given domain.
My friend Shane Stranahan calls the answers to the second question “shoals”. The idea is that if you’re on a ship, and trying to land it ashore, then the shore is the goal… but the water may be treacherous, containing a bunch of shallow water that you can run aground on. These are the shoals: they’re close to the goal, they’re made out of the same stuff as the goal (land) but they’re not the goal, and they represent a risk to you reaching the goal.

This post was co-written with my friend Duncan Sabien, a very prolific doer of things. He had the idea of writing the article in a sort of panel-style, so we could each share our personal experiences on the subject.
Malcolm: At the CFAR alumni reunion this August, my friend Alton remarked: “You’re really self-directed and goal-oriented. How do we make more people like you?”
It didn’t take me long to come up with an answer:
“I think we need to get people to go and do things that nobody’s expecting them to do.”
Duncan: When I was maybe nine years old, I had a pretty respectable LEGO collection dropped into my lap all at once. I remember that there was one small spaceship (about 75 or 80 pieces) that I brought along to summer camp, with predictable results.
I found myself trying to piece the thing back together again, and succeeded after a long and frustrating hour. Then, to be absolutely sure, I took it completely apart and reassembled it from scratch. I did this maybe forty or fifty times over the next few weeks, for reasons which I can’t quite put my finger on, and got to where I could practically put the thing together in the dark.
These days, I have an enormous LEGO collection, made up entirely of my own designs. My advice to pretty much everyone:
